Track A

The AI nervous system for your business.

AI Nervous System Build wires AI into the operating model of your business — not as a tool stack, but as a layer of the architecture. Designed from your Dossier. Built with you. Handed off to your team.

What it is

AI built into how the business actually runs.

Most AI adoption is additive — tools piled on top of an existing structure. Track A is architectural. It starts from the Read diagnosis and designs an AI layer that fits the specific shape of your business: your decision points, your bottlenecks, your team, your service model.

The result is not a stack of tools. It is a functioning AI architecture — designed, built, and handed off to you as a running system that your team owns.

Not AI added to the business. AI wired into the operating model.

The shift

From AI on top to AI woven in.

The structural difference between a business with tools and a business with an AI nervous system.

Before the Build
Tools added to an existing structure.
  • AI used as a side-tool by individuals, not by the system
  • Bottlenecks remain where they were — AI just speeds up parts around them
  • Owner still routes the decisions AI can’t make on its own
  • No structural change to how the business operates
  • Subscription stack that grows quarterly without compounding leverage
After the Build
AI as a layer of the operating model.
  • AI sits inside specific decision and delivery points by design
  • Structural bottlenecks dissolved — not worked around
  • Decisions route to AI, team, or owner based on the architecture, not by default
  • The business operates differently — not just faster
  • One coherent system, owned outright, that compounds capacity
Architecture

Three layers, woven together.

The AI Nervous System sits between your operating model and your delivery layer. It does not replace either — it connects them.

Layer 03

Delivery & client interface

How work reaches your clients. Reshaped by the AI layer to be faster, cleaner, and less owner-dependent.

Layer 02 · AI

AI nervous system

Decision routing, automation, augmentation. Wired into the specific bottlenecks your Dossier identified. Not a chatbot.

Layer 01

Operating model foundation

How the business actually runs. The AI layer is designed to fit this — not the other way around.

Structure

How a Track A engagement runs.

Every Track A engagement starts from your Operating Model Dossier. The Read tells us where AI fits — and where it doesn’t. The Build turns that into a functioning system.

Phase 01
Architecture design
~2–4 weeks

From the Dossier, we design the AI layer: what gets automated, what gets augmented, what the handoffs look like, what the system optimizes for.

Phase 02
Build & integration
~4–10 weeks

The architecture gets built. Not consulting — we build it with you. By the end, the system runs inside your business.

Phase 03
Handoff & documentation
~2 weeks

System documented, team trained, ownership transferred. No ongoing dependency. The AI runs inside your operating model.

What you receive

A functioning system, owned outright.

Track A is not a strategy deck. By the end of the engagement, the AI nervous system is live in your business, your team is operating it, and the documentation is yours.

Deliverable 01

The AI architecture diagram

The full architecture spec — what sits where, how decisions route, what the system depends on, where the seams are.

Deliverable 02

The built system

The functioning AI layer, integrated into your business. Yours outright — no ongoing license to us, no platform lock-in.

Deliverable 03

Operations documentation

How the system runs day-to-day. Written for your team, not for us. Onboarding, troubleshooting, modification.

Deliverable 04

Team training & transfer

Working sessions with your team. By handoff, the people running the system are inside your business, not at our firm.

Fit

Track A is for businesses ready to build.

Not for exploration. For owners who have a clear picture of their operating model, understand where AI creates real leverage, and are ready to invest in something permanent.

Right fit
  • Revenue $2M–$20M, team of 5–50
  • Owner-operator with a functioning team that needs to scale without adding headcount
  • Specific bottlenecks AI can structurally address
  • Willing to change how the business operates, not just add new tools
  • Decision-maker has bandwidth to be in the build
Not the right fit
  • Looking to “evaluate AI” or run pilots before committing
  • Wants AI as a productivity layer for individuals, not a system
  • Cannot dedicate any operator time to the build
  • Operating model is still actively in flux structurally
  • Looking for an ongoing managed-service relationship
Sample artifact

From a recent architecture spec.

A simplified excerpt from the architecture document delivered in Phase 01 of a Track A engagement for a $4.8M professional services firm.

Excerpt · AI Architecture spec · Section 2.3 (decision routing)
Client engagement intake → scope routing
[ INTAKE ] new client signal [ AI ] structured-fit classifier ├── match ≥ 0.78 → auto-route to senior associate ├── 0.55–0.77 → human review by partner of week └── < 0.55 → structured decline letter [ OUTCOME ] 91% routed without owner touchpoint previously: 14%

The AI doesn’t run our work. It runs the routing of our work. That changed everything.

How to begin

Track A begins with the Read.

All track engagements start with the Operating Model Read. The Dossier tells us whether Track A is the right move and what specifically to build.

Entry Point

Operating Model Read — $15,000

One 90–120 minute working session. Written Dossier delivered within 72 hours. The Read tells you whether Track A is structurally right for your business.

Track A engagements: $75,000–$250,000, scoped per Dossier findings. Booking the Read does not commit you to a Track.

Questions

About Track A.

Do I have to commit to Track A when I book the Read?
No. The Read produces the Dossier and ends. Track A is a separate engagement. Many clients use the Dossier on their own first, then come back for Track A months later if the timing makes sense.
What if my team doesn’t have AI experience?
That’s the norm, not the exception. Track A is designed for businesses without internal AI capability. Phase 03 includes training your team on the specific system we’ve built. They don’t need to know AI broadly — just how to operate this.
Who owns the system after handoff?
You. Outright. No ongoing license to us, no platform lock-in to a Brand New Colors stack. The architecture and code are yours; you can modify it, hire someone else to maintain it, or replace it entirely. We’re not in the dependency chain.
Why the $75K–$250K range?
Scope. The architecture in your Dossier defines what gets built. A focused single-system build sits at the lower end; a multi-layer architecture spanning intake, delivery, and reporting is at the upper end. The Dossier proposes a scoped build with a fixed price before Track A begins.
